Menu engineering
Menu engineering is a classification, not a calculation: each dish is placed by two variables, unit sales and contribution margin in dollars, against the menu's average for each. The four resulting positions — star, plowhorse, puzzle, dog — carry different prescriptions, which is the entire point of drawing the grid.
Building the matrix
- Pull a product mix report for a representative period — four weeks minimum, and avoid a holiday week.
- Get a current contribution margin for each dish: menu price minus plate cost.
- Compute average popularity. With n items on the menu, the fair line is
(1 ÷ n) × 70%of total covers — the 70% adjustment stops every item on a big menu from looking unpopular. - Compute average contribution margin across all dishes, weighted by units sold.
- Plot each dish. Above/below each average puts it in one of four boxes.

| Plowhorse | High | Low | Reprice or rework. Volume is proven, so a small price rise or a cost reduction pays immediately. |
| Puzzle | Low | High | Reposition. The margin is there and nobody is ordering it. Menu placement, description, server mention, or a lower price. |
| Dog | Low | Low | Remove — unless it earns its place another way (a vegan option, a kid's plate, an owner's favourite that regulars ask for). |
Worked example · A plowhorse, repriced

Volume fell 5% and contribution still rose 11%. Plowhorses almost always survive a modest increase — that's what makes them the first place to look.
